What slotting is
Slotting is the deliberate assignment of storage locations to SKUs based on factors like pick frequency, item size and weight, and which products are commonly ordered together rather than storing items wherever space happens to be available when they arrive.
Poor slotting is invisible on any single pick but compounds across thousands of picks a day: a few extra seconds of walking per pick, multiplied across a warehouse's daily order volume, becomes a meaningful chunk of labor cost.
Common slotting strategies
The most widely used approach is velocity-based slotting: rank SKUs by how often they are picked (often using an ABC analysis) and place the fastest-moving A-items closest to packing and shipping, with slower C-items further away. This minimizes total travel distance for the bulk of daily picks.
Other strategies layer on top of velocity: family grouping (placing items commonly ordered together nearby, to shorten multi-item picks), and size/weight-based placement (heavy or bulky items at ground level or near dock doors to reduce lifting and travel for hard-to-move goods).

Why slotting matters
Good slotting directly reduces picking labor, the largest controllable cost in most warehouse operations, by cutting the distance staff walk per order. It also reduces picking errors, since a well-organized layout with clearly separated, logically grouped SKUs is easier to navigate accurately than an ad hoc one.
Slotting needs periodic review, not a one-time setup. Seasonal demand shifts, new product launches, and discontinued SKUs all change which items deserve prime locations; a layout that made sense a year ago may now have yesterday's bestsellers sitting in the back of the warehouse.
