The three stages explained
Picking is pulling the specific items and quantities for an order from their storage locations, usually guided by a pick list generated once an order is confirmed. Packing follows: placing the picked items into an appropriately sized box or envelope, adding protective material as needed, and generating a shipping label. Shipping is the final handoff physically giving the packed order to a carrier (or a carrier pickup) for delivery.
Together these three steps form the core of order fulfillment, whether handled in-house, through a third-party logistics provider (3PL), or some mix of both.
Where errors typically happen
Picking errors the wrong item or wrong quantity pulled are the most consequential, since everything downstream (packing, labeling, shipping) proceeds correctly on an already-wrong order. This is why picking accuracy, often measured and tracked separately from overall fulfillment accuracy, gets the most attention in process design.
Packing errors typically involve missing items from a multi-item order, using an incorrect shipping label, or inadequate protective packaging leading to damage in transit. Shipping-stage errors are usually carrier or address related rather than warehouse-process related, though a mislabeled package can send a correctly picked and packed order to the wrong destination entirely.
Reducing pick-pack-ship errors
Barcode scanning at both the pick and pack stages scanning the item as it is pulled, then scanning it again during packing to confirm against the order catches the large majority of fulfillment errors before a package ships, since a mismatch is flagged immediately rather than discovered by an unhappy customer.
Organizing pick lists by warehouse location rather than order sequence, and slotting fast-moving items closer to the packing station, also reduces both errors and fulfillment time by minimizing how far and how often staff need to backtrack during a shift.
