Two inventory problems in one shop
A bike shop runs two different inventory models at once. Complete bikes are low-count, high-value, and distinguishable unit by unit size, color, and build spec matter, and two bikes of the "same" model are not interchangeable if a customer wants a specific size in stock. Parts and accessories (tubes, tires, helmets, lights, chains) behave like ordinary retail SKUs high count, lower value, straightforward reorder logic.
The service department complicates this further: a repair ticket consumes parts from the same shelf the sales floor sells from, and if that consumption isn't tracked the same way a sale is, the parts count silently drifts from what the register shows. A shop that only tracks retail sales against inventory will find its stock counts wrong within weeks once the service bay is factored in.
Special or custom builds add a bill-of-materials problem on top: a build-to-order bike consumes a frame, groupset, wheels, and finishing kit as distinct components, not as one "bike" SKU decremented at the point of sale.
Tracking bikes, parts, and service consumption
Track complete bikes individually serial number, size, color, and spec so a specific unit can be reserved, sold, or flagged for a demo/rental fleet rather than just decrementing a generic model count. Track parts and accessories by standard SKU with reorder points sized to real sales-plus-service velocity, not sales alone.
Route every part used in a repair through the same stock system as a retail sale, whether it's billed to the customer or covered under warranty a chain pulled for a warranty repair still needs to leave inventory the moment it's used, not at a month-end guess.
For build-to-order bikes, use a bill of materials listing frame, groupset, wheelset, and finishing components so a completed build automatically deducts every part it actually used, and a shortage in any one component is caught before the build starts, not partway through.

Ordering across a seasonal sales curve
Complete-bike sales concentrate heavily in spring and early summer in most markets, while the service side runs steadier through the year with its own smaller seasonal peak (spring tune-ups). Ordering complete bikes against last year's monthly sell-through, rather than a flat annual estimate, avoids the two common failure modes: stockouts on popular models right as the season opens, and unsold inventory tying up cash through winter.
Multiple locations and demo/rental fleets
A multi-store bike shop, or one running a demo or rental fleet alongside retail sales, needs one system that tells the difference between a bike that's sellable, one that's out on demo, and one that's in for warranty work not just a total count. Transfers between stores (moving a specific size that sold out in one location from another) work reliably only when both locations share live stock data.
